HubSpot deal pipeline stages not being used

A working pipeline spreads open deals across stages from qualification to close. When nearly all open deals sit in one or two stages, you cannot measure conversion, coach reps, or weight a forecast. Define stages with exit criteria in your existing pipeline, then have owners move each deal to the stage that matches.

Why it matters

Stages are how HubSpot measures a sales process. Conversion between stages, time in stage, and weighted pipeline all depend on deals moving through them. If deals only ever touch one or two stages, those reports show nothing useful.

Heavy concentration in a single stage means deals enter but rarely advance. The stage is often too broad, its exit criteria are unclear, or reps never update it because nothing depends on it.

A portal with contacts but no deals at all is the extreme case. Revenue work is happening somewhere else, so HubSpot cannot forecast or report on it.

How to find it in HubSpot

  1. Open CRM > Deals in the board view and compare the number of deals in each stage.
  2. Switch to the table view, exclude Closed won and Closed lost stages, and group or sort by Deal stage to count open deals per stage.
  3. Check whether one stage holds more than half of open deals, or whether only one or two stages are used at all.
  4. In Settings, open the deal pipeline settings and read the stage list. Ask whether each stage has a clear definition the team agrees on.

How to fix it safely

  1. Agree the stages your sales process needs, such as appointment, qualified, proposal, negotiation, closed won, and closed lost, with written exit criteria for each.
  2. Edit the stages of your existing deal pipeline rather than creating a second pipeline. A new empty pipeline moves no deals.
  3. Ask each owner to move their open deals to the stage that matches the exit criteria. If no deals exist yet, create deals for active opportunities and associate them with the right contacts and companies.
  4. Review stage distribution in your weekly pipeline meeting until deals move through the stages as a habit.

How Ancil checks this

Rule
STRUCT-002, STRUCT-001, PORTAL-003
What it looks for
STRUCT-002 fires when at least 10 deals are open and they sit in 2 or fewer stages. STRUCT-001 fires when at least 10 deals are open and one stage holds 55% or more of them. Both use whole-portal stage counts when HubSpot provides a complete set, otherwise the deals Ancil read. PORTAL-003 fires when Ancil read no deals at all and at least 20 contacts.
Severity
STRUCT-002 is a warning. STRUCT-001 is a warning at 55% and critical at 75% or more. PORTAL-003 is info.
Evidence shown
The number of stages in use or the crowded stage’s share, the open-deal population, and whether the counts are whole-portal or from the deals read.
Governed fix
Supported. For the thin-pipeline finding, Ancil drafts a review checklist in the Fix Queue. It does not create pipelines, edit stages, or move deals. Your team, or an INSIDEA expert, makes those changes, and a fresh audit confirms the result.

Frequently asked questions

Should I create a new pipeline to fix this?

Usually not. The problem is where deals sit, not how many pipelines exist. Fix the stages in the pipeline the team already uses, then move deals through it.
