HubSpot early-stage deals with a close date in the past

If a deal is still at appointment scheduled or qualified to buy but its close date has passed, either the stage or the date is wrong. Filter early-stage open deals with a close date before today, then have each owner advance the stage, set a realistic date, or close the deal.

DealsDEAL-011Updated 2026-10-28

Why it matters

Stage and close date should tell the same story. A deal that has not reached a presentation cannot close last month, so at least one of the two values is fiction, and every report that uses either one inherits the error.

These deals sit at the start of the funnel, so they skew stage conversion rates and average sales cycle reports. They also make the overdue pipeline look worse than it is, because some of them were never real opportunities.

The pattern usually means a rep set a hopeful date at creation and never revisited it. That is a coaching point as much as a data fix.

How to find it in HubSpot

  1. Open CRM > Deals and switch to the table view.
  2. Add the filter Deal stage is any of, and select your earliest stages, such as Appointment scheduled, Qualified to buy, and Presentation scheduled.
  3. Add the filter Close date is before, and choose today’s date.
  4. Add the Deal owner, Create date, Close date, and Last activity date columns.
  5. Save the view and sort by Close date so the oldest dates are reviewed first.

How to fix it safely

  1. Review each deal with its owner. Ask which value is wrong: the stage, the date, or both.
  2. If the deal has progressed, move it to the stage that matches the real conversation and update the date.
  3. If the deal is alive but early, set a close date that fits your normal sales cycle from this stage.
  4. If nothing has happened for months, close it as Closed lost with a reason, and remind the team that a close date is set when the buyer agrees a timeline, not at deal creation.

How Ancil checks this

Rule
DEAL-011
What it looks for
Counts open deals in the default HubSpot early stages (appointmentscheduled, qualifiedtobuy, presentationscheduled) whose close date is before the audit date. Custom stage IDs in other pipelines are not matched by this rule. The count is the whole-portal total when HubSpot returns one, otherwise the count in the deals Ancil read.
Severity
Warning whenever at least one deal matches.
Evidence shown
The count, whether it is exact, and names and owner IDs for up to 50 affected deals.
Governed fix
Supported. Ancil can draft owner-assigned tasks for up to 10 affected deals that have an owner, asking each owner to advance the stage, update the close date, or close the deal. A portal owner approves before any task is created. Ancil does not change the stage or date itself, and a fresh audit confirms the result.
