HubSpot lead status not being used

Lead status tells sales where each lead stands, such as New, Attempting, Connected, or Unqualified. When few contacts have one, reps cannot prioritize and managers cannot see follow-up. Agree a short set of statuses, set them on open leads, and use workflows to keep them current.

ContactsSTRUCT-004CONTACT-005Updated 2026-10-28

Why it matters

Lead status is the shared language between marketing and sales about sales readiness. Without it, handoffs depend on memory.

Reports on speed to lead, follow-up, and lead quality all depend on it.

How to find it in HubSpot

  1. Open CRM > Contacts.
  2. Add the filter Lead status is unknown and compare the count with your total contacts.
  3. In Settings, open Properties, find Lead status, and review its options.

How to fix it safely

  1. Agree five or six statuses with sales leadership, for example New, Attempting, Connected, Qualified, Unqualified.
  2. Edit the built-in Lead status property options to match. Do not create a second lead status property.
  3. Set the status on all open leads, then add workflows that update it from activity (for example, set Attempting when the first call is logged).
  4. Add lead status to the views and reports the sales team uses daily.

How Ancil checks this

Rule
STRUCT-004, CONTACT-005
What it looks for
STRUCT-004 runs on portals with at least 20 contacts and flags when fewer than 10% have a lead status. CONTACT-005 flags when 40% or more of contacts have none.
Severity
STRUCT-004 is a warning. CONTACT-005 is info, or a warning at 60% or more.
Evidence shown
The share of contacts with and without a lead status.
Governed fix
Supported. Ancil drafts an adoption checklist for the built-in Lead status property. It does not create a second property.
