HubSpot adoption: is your team actually using the CRM?

A configured portal is not the same as a used one. If few open deals were updated in two weeks, no contacts changed recently, or most contacts have no lead status, the team is working somewhere else. Measure activity by owner, find out where work happens, and run pipeline reviews inside HubSpot.

Why it matters

Every report in HubSpot assumes the team keeps records current. When reps stop updating deals and contacts, forecasts, pipeline views, and handoffs all describe a past that no longer exists.

Low adoption is a behavior problem, not a data problem. Cleaning records will not help if nobody keeps them clean. The fix is making HubSpot the place where the work happens.

Adoption tends to fade quietly after onboarding. Catching it in the first months is much cheaper than rebuilding trust in the data a year later.

A portal where nothing has changed for two weeks can also mean a broken integration. Either way, someone should find out why.

How to find it in HubSpot

  1. Open CRM > Deals in the table view, exclude closed stages, and add the filter Last modified date is more than 14 days ago. Compare that count to all open deals.
  2. Open CRM > Contacts and sort by Last modified date to see when any contact last changed.
  3. Add the filter Lead status is unknown to see how many contacts have no lead status.
  4. Open Settings > Users & Teams and check when each user was last active.
  5. If your subscription includes custom reports, build an activity report by owner for the last 30 days.

How to fix it safely

  1. Talk to the team before changing settings. Ask where they track deals and follow-up today, and what HubSpot makes harder.
  2. Run the weekly pipeline review from the HubSpot deal board, so updating deals before the meeting becomes the habit.
  3. Make lead status part of the qualification process, or automate it with a workflow, so every worked lead carries one.
  4. Schedule a working session inside HubSpot instead of more training material, and check integrations that should be updating records.

How Ancil checks this

Rule
ADOPT-001, ADOPT-002, PORTAL-005, ADOPT-003
What it looks for
ADOPT-001 fires when at least 5 deals are open and fewer than 30% were updated in the last 14 days, using whole-portal totals when available. ADOPT-002 fires when at least 10 contacts were read and none was updated in 14 days; it covers the whole portal when the contact read completed. PORTAL-005 fires when no contact and no deal Ancil read was modified in 14 days, unless fewer than 20 contacts and fewer than 5 deals were read. ADOPT-003 fires when at least 10 contacts exist and fewer than half have a lead status.
Severity
ADOPT-001, ADOPT-002, and PORTAL-005 are warnings. ADOPT-003 is info.
Evidence shown
Open deals and how many were touched in 14 days, contacts read and touched, contacts with a lead status, and whether each figure covers the whole portal or a sample.
Governed fix
Not automated. Ancil reports the evidence and does not change records or users. Adoption is a team habit, so your managers, or an INSIDEA expert, lead the change in HubSpot.

Frequently asked questions

How is this different from stale deals?

Stale deals lists individual deals nobody has touched. This check looks at the share of the whole pipeline and portal being worked, which tells you whether the problem is a few deals or the team’s habits.
